74% of procurement leaders say their data isn't AI-ready, according to Gartner.

In my view, the reasons are familiar to most procurement teams. Supplier records duplicated across systems. Spend categories coded three different ways. Contracts stored as scans no tool can read.

Put an AI agent on top of that and it doesn't fix the mess. It scales it: the wrong supplier, the wrong category, the wrong price, faster and with more confidence.

So the order matters. Before you scale the agents:

  1. Clean the supplier master.
  2. Agree one category taxonomy and apply it.
  3. Make the contracts searchable.

None of that is exciting. All of it decides whether your AI investment pays back.

The good news is that this work pays off twice. Clean data makes your reporting better today, and it makes every AI tool you add later more useful.

So where is your data weakest today: the supplier master, the category coding, or the contracts?
